Four new cards from three operators. Two themes converge across lanes: the market is pricing structural position over trailing metrics, and the most-cited sources in AI search are the ones most teams are ignoring. A third card from Chris Zukowski adds empirical shape to indie game festival strategy.
Theme 1, Category position beats growth rate in AI valuations
Tom Tunguz published two posts this week that together make one argument. The private market and the public market are pricing AI companies the same way: not on who grows fastest, but on who owns the layer every AI agent must pass through.
On August 11, Tunguz mapped public software multiples and found a structural outlier in each category. CrowdStrike trades at 3.9x its Security median, Cloudflare at 3.4x Infrastructure, Shopify at 8.1x Commerce (One AI-infrastructure company in each software category trades at 3 to 8 times its category median because it monetizes agent proliferation directly). The mechanism is agent proliferation: each new agent is a new CrowdStrike endpoint, a new Cloudflare request, a new Shopify checkout. CrowdStrike grows 23% while competitor Rubrik grows 46%, yet CrowdStrike commands the premium. The market is pricing the AI harness, not the trailing number.
Two days earlier, Tunguz showed the same logic operating in private markets (Private AI harness companies reach $100M ARR in under nine months with multiples priced on category position, not growth rate). Harvey, Legora, and Sierra all reached $100M ARR in under nine months at 50 to 100x ARR multiples. The fastest grower in the cohort priced near the bottom. Category leadership in legal AI, governance AI, and enterprise CX agents commands the valuation premium regardless of which company grew most quickly.

Theme 2, Community signals are AI search's largest underinvested variable
Kevin Indig published his analysis of approximately 35,000 ChatGPT citation URLs on August 10. The finding is striking in its implication for AEO investment allocation. UGC platforms hold 17.1% of cited domains, more than four times the 4.0% share held by publishers (UGC platforms hold 4x more AI-cited domains than publishers; community signals are AI search's largest unoptimized variable). Wikipedia, Reddit, and LinkedIn account for 99% of that UGC share. The citation rate stays consistent across all four purchase stages, which means this is a structural retrieval preference, not a stage-specific intent match.
Most AEO programs invest in owned content and review platform profiles. Neither matches the citation distribution. Stale pages lose citations at more than 3x the rate of fresh ones, and 83% of commercial citations come from pages updated in the past 12 months. Authentic community participation, maintained consistently, compounds in ways that review platforms cannot replicate.

Theme 3, Genre fit drives indie game festival ROI more than visibility volume
Chris Zukowski tracked 470 third-party Steam festivals and 31,285 unique games since 2019. The clearest finding: festival volume does not predict outcome. Lost Twins 2 appeared in more than 35 festivals and earned 53 reviews. Cozy games, city builders, and narrative experiences dominate festival selections while roguelites and horror remain structurally underrepresented (Festival genre fit predicts indie game visibility ROI more reliably than total festival count).
The mechanism is curatorial coherence: festival organizers select games for genre-consistent audiences, and the browsing audience attends because the genre matches their preference. A genre-mismatched game accumulates appearances without reaching a predisposed buyer. Zukowski's conclusion: "The limiting factor is not visibility, it is finding a match with the Steam audience."
- Chris Zukowski, Festival genre fit predicts indie game visibility ROI more reliably than total festival count. Genre fit between game and festival predicts review and wishlist conversion better than total festival appearance count.
