Claim
Ecommerce sites losing non-branded organic traffic year-over-year while holding their ranking positions are experiencing SERP layout displacement: Google's 2025-to-2026 SERP changes moved AI Overviews, Shopping packs, and AI Mode panels above the organic results that previously held that real estate. The correct diagnosis changes the fix.
Mechanism
Google's SERP layouts for product and category queries changed substantially between September 2025 and September 2026. AI Overviews, AI Mode answer panels, Shopping ad rows, and Product Pack carousels now occupy the above-the-fold space that organic blue links previously held. A site ranking second for a non-branded query can lose 30-50% of traffic year-over-year with no rank change, because the visible screen area assigned to that rank position shrank. Rank position metrics look identical; traffic is down. Chasing a higher rank on a query where AI Mode now answers the intent inline does not recover traffic. Rethinking which queries are worth optimizing for, given the new SERP layout, does.
Conditions
Holds when: the site tracks rank positions without tracking SERP feature changes or organic CTR-to-position ratios over time; the affected queries are non-branded product or category terms where AI Overviews and Shopping packs now appear; the year-over-year comparison period spans the Google AI Mode expansion.
Fails when: traffic drops are accompanied by parallel ranking drops on the same queries; rank tracking tools already report AI Overview appearances as a SERP feature overlay; the site operates in a vertical where SERPs changed minimally between the comparison periods.
Evidence
Solis published a side-by-side comparison of September 2025 vs. September 2026 SERPs for the same non-branded queries, showing the organic real-estate compression directly.
"Are you an ecommerce seeing important YOY drops in organic search traffic from your top performing non-branded queries/topics even if you haven't actually decreased in real positions?"
She attributed the gap to Google's AI Mode and Shopping integration, noting that sites often misread the cause as a ranking problem and apply the wrong treatment.
Signals
- Organic traffic is down 20-50% year-over-year on non-branded category queries while rank tracking shows stable or improved positions.
- CTR-to-position ratio for rank 1 or 2 is materially lower than the same query set one year earlier.
- SERP screenshots from 2025 vs. 2026 on the same query show AI or Shopping features displacing the first organic result above the fold.
Counter-evidence
Not all non-branded traffic drops can be attributed to SERP layout changes. Seasonal demand shifts, competitor quality improvements, and actual ranking signal changes also cause year-over-year drops that do not show up in rank trackers using averaged position data. Rank trackers that already capture SERP feature overlays would surface the layout change diagnosis without requiring manual screenshot comparison. Sites with strong enough domain authority to appear within AI Overviews and Product Packs may recover some of the lost organic CTR through those AI features.
Cross-references
- The pages AI engines cite and the pages that receive AI referral traffic are structurally different assets requiring separate optimization: being cited in AI answers does not reliably convert to click traffic; this card covers the parallel problem of losing organic clicks despite stable traditional rank.
- More AI answer links do not automatically mean more traffic; track six AEO signals separately, not blended into one score: AI search citations do not automatically generate organic click-through, established earlier by Solis from different evidence.
